The Opportunity

Strengthening Leadership Capabilities

Supagas is a national industrial gas supplier with 1,000+ employees across Australia and New Zealand. In 2022, they set out to strengthen specific leadership capabilities.

The goal was focused: improve how leaders communicate and make decisions. In a time-poor industrial environment where operations can't stop for training, the program needed to fit around operational demands.

What they got was those improvements—and something more.

The Approach

Executive-Led Development

Supagas partnered with Leda in 2022 with a distinctive approach: executives and senior managers would facilitate the program themselves, embedding leadership development into organizational culture.

"We've got executive team members, senior management that will be hosting those workshops based on the content that you have learned that month."

— Kim, Learning and Development Team

I think the whole company is going through this really big growth maturity stage as well, and I think we can see that reflected in the Leda program.

— Luke Wilson

Overall Leader Award Winner

The mentor groups were invaluable. I think they're probably the most valuable part of the program as a whole. It was like a brainstorming session of what you just learned, it's valuable to hear whether others were struggling with certain content or had questions. It was just a very relatable session."

— Michael Cirillo, State Sales Manager NSW

The Culture They Built

Alumni championing development: Previous graduates now actively nominate others for the program.

Graduates requesting more: Award winners sponsored for MBAs, with participants requesting additional formal education beyond the program.

Demand growing organically: Applications increased 70% (from 40s to 69), showing the program evolved from training initiative to sought-after career opportunity.

Mentoring became valued:Facilitating development became a source of pride and status, not just another task.

Dual development:Mentors develop leadership skills alongside participants, creating cascading organisational benefits.

The Verdict

Beyond Expectations

Supagas set out to improve communication and decision-making skills. They achieved that—and built a self-sustaining learning culture in the process.

Four years in, the evidence is clear: leaders communicate better, many promoted within 2 years, alumni champion the program, graduates request continued education, demand grows organically, and the whole organisation reflects growth maturity.

The executive-led model created cultural integration that external consulting couldn't achieve. When senior leaders facilitate development, leadership growth becomes embedded in how the organization operates.

For organisations seeking to strengthen leadership capabilities: Supagas shows that when you develop your people well, you might build something bigger than you planned for.

Building a Sustainable Learning Culture Four years in, the evidence is clear: from 30 pilot participants to 150+ alumni, from scattered interest to 70% surges in applications, from training initiative to career opportunity. Supagas transformed leadership development into a self-sustaining culture where graduates nominate others, mentors compete for facilitation spots, and executives invest in MBAs for award winners.
